HVAC & Plumbing SEO Case Study: +221% Organic Revenue in 9 Months

Industry: HVAC & Plumbing · Timeline: 9 Months · Service: Local SEO & Web Design

Offering more than one service line usually looks like an advantage, more ways for customers to find you. But when the website and the SEO strategy do not account for how differently those service lines behave, it can quietly work against a business instead. This case study covers how we restructured a combined HVAC and plumbing company’s search presence to stop the two sides from competing with each other, and turned seasonal, unpredictable revenue into steady, compounding growth.

The Challenge

This business offers both HVAC and plumbing services, which is common, and which creates a specific SEO problem most single service companies never run into. Their HVAC demand was highly seasonal, spiking hard in summer and winter and going quiet in between, while plumbing demand stayed steady year round. The website had not been built to reflect that: HVAC and plumbing content overlapped on the same pages, competing against each other in search results instead of each ranking clearly for its own terms, and organic revenue swung wildly with the seasons instead of growing steadily.

What Our Audit Found

Search Console showed classic keyword cannibalization, multiple pages competing for the same core terms, splitting ranking signals instead of concentrating them. Neither the HVAC nor the plumbing side had a real content silo of its own; service pages were mixed together under generic category pages, service area coverage was inconsistent, and the site had no dedicated emergency service pages despite terms like emergency plumber and AC repair near me being some of the highest intent, highest value searches in the business’s market. Several money pages were also loading slowly on mobile, where most emergency searches happen.

We also found the site had no meaningful differentiation between residential and light commercial HVAC and plumbing work, even though the two attract different search terms and different customer expectations around pricing and response time. Bundling them together on the same pages meant neither audience found content that felt written specifically for them.

Our Approach

Site Architecture and Silo Restructuring

We split the site into two clear, separate silos, HVAC and Plumbing, each with its own service and location pages, so the two lines of business stopped competing with each other in search results and started reinforcing their own topical authority instead.

On-Page SEO and High-Intent Content

We built dedicated pages for the highest value, highest intent searches in each silo, including emergency service pages optimized around the urgency driven language customers actually use at 11pm when a pipe bursts or the air conditioning dies in July, with titles, headers, and content written around that intent rather than generic service descriptions.

Local SEO and Service Area Coverage

We standardized service area pages across both silos so every neighborhood the business actually serves has a properly optimized page, backed by a Google Business Profile rebuilt to reflect the full range of HVAC and plumbing services and kept active with regular posts and review responses.

UI/UX and Mobile Responsiveness

Since emergency searches are overwhelmingly mobile, we prioritized a mobile first redesign of the emergency and service pages, click to call front and center, shorter forms, and a layout that gets a stressed, mobile visitor to a phone number in seconds rather than making them scroll and hunt.

Site Speed and Core Web Vitals

We optimized the templates carrying the most emergency traffic specifically, since a slow loading page costs this business more than most, someone searching for an emergency plumber at midnight is not going to wait around for a page to load. Image compression, script cleanup, and caching brought mobile load times down significantly.

Search Console and Ongoing Monitoring

We resolved the cannibalization issues by consolidating overlapping pages and using canonical tags and internal linking to make clear which page should rank for which term, then monitored Search Console’s Performance report monthly to confirm the two silos were separating cleanly in the rankings rather than continuing to compete with each other.

Reporting and Communication

Because revenue for this business is naturally seasonal, a single monthly number does not tell the whole story. We reported HVAC and plumbing performance separately every month, alongside a rolling year over year comparison, so the owner could see genuine growth clearly instead of mistaking a normal seasonal dip for a problem.

Our Process

Because HVAC demand is seasonal, timing mattered. We front loaded the site restructuring and technical fixes in the off season, so the new architecture had time to be crawled, indexed, and gain traction before the summer and winter demand spikes hit, rather than trying to rebuild the site during the business’s busiest, highest stakes months. That off-season groundwork is often the hardest part to sell a business owner on, since it means investing in SEO work during the slowest, tightest-cash-flow months of the year, but it is also exactly why the following peak season performed so differently than the one before it.

The Results

Over a nine month engagement, organic revenue grew 221%. Just as importantly, revenue became far less volatile, the plumbing silo now carries steady, year round performance that smooths out the seasonal swings in HVAC demand, and the business’s busiest months no longer depend entirely on paid ads to fill the gap. The business also reported that seasonal staffing decisions got easier once revenue stopped swinging so unpredictably, since they could plan hiring around real demand trends instead of guessing.

Key Takeaway

Running two service lines under one site only works if the architecture respects that they are different businesses with different demand patterns. Separating HVAC and plumbing into their own silos did not just fix keyword cannibalization, it gave the business a steadier revenue base year round and made every dollar spent on marketing work harder. It also meant that when we did add residential-versus-commercial segmentation within each silo later in the engagement, both audiences finally had content built around what they actually cared about, rather than one generic page trying to speak to everyone at once.
