Roofing & Construction SEO Case Study: +143% Qualified Leads in 7 Months

Industry: Roofing & Construction · Timeline: 7 Months · Service: SEO & PPC

Paid ads can generate leads reliably, but they rarely generate leverage. Every dollar of growth stays tied to that month’s ad spend. This case study covers how we built a genuine organic foundation underneath a roofing and construction company’s paid search program, using their own PPC data to guide the SEO roadmap, so growth stopped being entirely rented and started being partly owned.

The Challenge

This roofing and construction company was spending steadily on paid ads and generating leads, but at a cost per lead that kept climbing every quarter. Their organic presence was not doing any of the work, almost every visitor and every lead came through paid search, which meant the business was fully exposed to rising ad costs with no organic safety net underneath. Every new customer was coming at a high cost, and growth was capped by how much they could afford to spend on ads that month.

What Our Audit Found

The website had never been built with organic search in mind, it existed mainly as a landing destination for paid traffic. Service pages were thin, written more like brochures than pages built to rank, and there was no city or neighborhood level content despite roofing and construction being intensely local businesses. Search Console showed the site indexed for almost nothing beyond the homepage, and the pages that did rank were competing against each other for the same handful of terms. Page speed on mobile, where most people search after a storm damages their roof, also had real room for improvement.

We also noticed that the handful of pages that did rank were cannibalizing each other, several separate pages all loosely targeting roof repair with no clear differentiation between residential and commercial work, which meant Google could not confidently decide which page deserved to rank for which search.

Our Approach

Combined SEO and PPC Strategy

Rather than treating SEO and PPC as separate channels, we used PPC search term data, the exact phrases people were already paying to convert on, to prioritize which organic pages to build first, so the SEO roadmap was grounded in proven demand instead of guesswork. As organic pages started ranking, we adjusted PPC budget away from the terms organic was now covering, lowering blended cost per lead instead of just adding a second channel on top of the first.

Site Architecture and Silo Structure

We built a proper silo structure around core services, roof replacement, roof repair, storm damage, and commercial construction, each with its own service and location pages, replacing the single thin service page that had been trying to cover everything at once.

On-Page SEO and Service Pages Rewritten

Every core service page was rewritten around high value local keywords, with content that actually answers what a homeowner or property manager wants to know, process, materials, timeline, insurance handling for storm damage, rather than generic marketing copy, which also gave the pages a much stronger chance at ranking and converting.

UI/UX and Mobile Responsiveness

Because a large share of roofing searches happen right after storm damage, often on a phone, we rebuilt the key landing pages mobile first, a clear get a free inspection call to action above the fold, simplified forms, and click to call front and center instead of buried in a footer.

Search Console Indexing and Performance Tracking

We resolved the indexing issues that had kept most of the site invisible to Google, submitted a corrected sitemap, and set up monthly Search Console reviews to track which new pages were gaining impressions and rankings, and to catch issues early instead of finding out three months later that a page had quietly dropped out of the index.

Content Strategy

We built out storm damage and insurance claim guidance content specifically, since that is often the first thing someone searches for after severe weather, before they have even decided to call a contractor. Ranking for those informational searches, not just direct service terms, put the business in front of homeowners earlier in their decision process than paid ads alone ever could.

Reporting and Communication

Every month, we reported organic and paid performance side by side, cost per lead from each channel, and how that blended number was trending, so the owner could see in concrete terms how the organic investment was lowering total acquisition cost rather than just adding another report to read.

Our Process

We prioritized the service and location pages tied to the highest converting PPC terms first, so the business started seeing organic contribution within the first two to three months rather than waiting seven months for any return. From there, we expanded into secondary services and additional service areas as the core pages proved themselves in the rankings, and layered in the storm damage content ahead of the region’s typical severe weather season so it had time to rank before demand spiked. We also kept a running list of the search queries actually driving calls in Search Console, so priorities could shift mid-engagement if a term started performing better, or worse, than the original PPC data had predicted.

The Results

Over a seven month combined SEO and PPC program, qualified leads grew 143%, and a growing share of those leads came from organic search rather than paid clicks, giving the business its first real buffer against rising ad costs and a foundation that keeps generating leads even in months when the ad budget gets tightened.

Key Takeaway

Paid ads and organic search work best as one system, not two competing budgets. Using real PPC conversion data to prioritize the SEO roadmap meant every organic page we built was chasing demand we already knew existed, instead of a best guess at what might eventually rank. It also meant the sales team stopped fielding as many price-shopping calls from people who were not ready to buy, since the organic content upstream was already answering the basic questions and pre-qualifying interest before the phone even rang.
